However, filling the necessary agile roles is one of the biggest hurdles when changing this development methodology.<\/p>\n<p><!--more--><\/p>\n<p>To master them systematically, three specific roles must be filled:<\/p>\n<ul>\n<li>The role of <strong>Product Owners<\/strong> This task can be taken over by the project manager.<\/li>\n<li>The <strong>Scrum Master<\/strong> will be provided by the development team.<\/li>\n<li>The development team will become <strong>agile development team<\/strong>.<\/li>\n<\/ul>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone wp-image-338\" src=\"https:\/\/www.microconsult.de\/blog\/wp-content\/uploads\/2017\/08\/agile-rollen-bild01-300x174.gif\" alt=\"Scrum Overview\" width=\"600\" height=\"348\" \/><\/p>\n<p><em>Figure 1: Scrum Overview<\/em><\/p>\n<p>The most popular method of <a href=\"https:\/\/www.microconsult.de\/en\/rm-agile-values\/\" target=\"_blank\" rel=\"noopener\">agile development<\/a> Scrum is a development methodology. The goal of Scrum is to create potentially shippable product increments in short development cycles (sprints). All sprints have the same duration, between one and four weeks. The product backlog is a dynamic list of requirements, ordered by priority. It serves as input for the sprint tasks. (An extended introduction to Scrum is offered by...) <a href=\"https:\/\/www.scrumguides.org\" target=\"_blank\" rel=\"noopener\">Scrum Guide.<\/a>)<\/p>\n<h3>Roles in agile development<\/h3>\n<p>A role is defined by a set of responsibilities. It should not be confused with a function or title. A person takes on a set of responsibilities and thereby assumes the corresponding role. For example, a managing director of a company can perform sales-related tasks during a customer visit and thus assume the sales role.<\/p>\n<p>Scrum distinguishes three basic roles that make up a Scrum team:<\/p>\n<ul>\n<li>Product Owner<\/li>\n<li>Scrum Master<\/li>\n<li>Development team<\/li>\n<\/ul>\n<p>The <strong>Product Owner<\/strong> The Product Owner is responsible for maximizing the value of the product and the work of the development team. For embedded systems, we recommend dividing the Product Owner role into a strategic and an operational role, as they require different skill sets.<\/p>\n<p>The <strong>strategic product owner<\/strong> is responsible to the client for the development task. They define the scope and content of the development task by providing epics (rough descriptions of requirements) including priorities.<\/p>\n<p>The <strong>operational Product Owner <\/strong>is responsible for the development task vis-\u00e0-vis the strategic product owner. He refines the product backlog from the epic level to the item level.<\/p>\n<p>The <strong>Scrum Master<\/strong> is responsible for understanding and implementing Scrum. They ensure the correct application of the Scrum framework (including protecting the development team from unauthorized interference during a sprint), act as a moderator and facilitator, mediate and support, and remove obstacles.<\/p>\n<p>The <strong>Development team<\/strong> The team carries out the actual development tasks independently. It consists of three to nine people who, collectively, possess full competence for the development task. They refine and analyze the requirements and are responsible for design, development, testing, and documentation.<\/p>\n<h3>Distribution and weighting of the competencies of the individual profiles<\/h3>\n<p>In the following diagrams, the plus sign (+) indicates an important competency and the &quot;o&quot; sign a neutral competency. Crucial competencies are indicated with three plus signs.<\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone wp-image-330\" src=\"https:\/\/www.microconsult.de\/blog\/wp-content\/uploads\/2017\/08\/agile-rollen-bild1-300x192.gif\" alt=\"Scrum Master - Professional Competency Profile\" width=\"600\" height=\"384\" \/><\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone wp-image-331\" src=\"https:\/\/www.microconsult.de\/blog\/wp-content\/uploads\/2017\/08\/agile-rollen-bild2.gif\" alt=\"Scrum Master - Personal Competency Profile\" width=\"600\" height=\"386\" \/><\/p>\n<h3>Four factors in filling agile roles<\/h3>\n<p>When operational processes in a company are changed as drastically as when switching to agile methods, there is a risk of disruption in market service. To manage this risk, four factors must be considered:<\/p>\n<ol>\n<li><strong>A person responsible for the transition will be appointed.<\/strong>, who applies the procedures and techniques of change management.<\/li>\n<li><strong>The new processes must be carefully specified.<\/strong> and, if necessary, adapted to the specific characteristics of the company and adequate training provided.<\/li>\n<li><strong>The affected employees need to be brought on board.<\/strong>. If the change is implemented by order rather than by persuasion, the success of the project is seriously jeopardized from the outset.<\/li>\n<li><strong>Professional and personal skills must be taken into account when filling the new roles.<\/strong> The competency profiles provide assistance in this regard. Weaknesses should be addressed through further training measures.,<\/li>\n<\/ol>\n<h3>Two example scenarios for filling agile roles<\/h3>\n<p>Below we consider two scenarios for filling agile roles in the development of embedded systems: Scenario 1 with a project manager who controls a development team and Scenario 2 with an additional product manager.<\/p>\n<p><strong>Scenario 1: Project manager with development team<\/strong><\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone wp-image-333\" src=\"https:\/\/www.microconsult.de\/blog\/wp-content\/uploads\/2017\/08\/agile-rollen-bild4-300x168.gif\" alt=\"Agile Roles - Scenario with Project Manager\" width=\"600\" height=\"335\" \/><\/p>\n<p>In this scenario, the Product Owner assumes the strategic and operational role. The Scrum Master&#039;s role is often performed part-time. In this case, the Scrum Master can also work within the development team. However, they must not simultaneously serve as the Product Owner (conflict of interest).<\/p>\n<p><strong>Scenario 2: Product manager and project manager with development team<\/strong><\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone wp-image-334\" src=\"https:\/\/www.microconsult.de\/blog\/wp-content\/uploads\/2017\/08\/agile-rollen-bild5-300x171.gif\" alt=\"Agile Roles - Scenario with Product Manager\" width=\"600\" height=\"341\" \/><\/p>\n<p>In practice, usually only one employee is designated as Product Owner. The Product Manager retains the title of Product Manager even in agile development.<\/p>\n<p>When a product manager and a product owner are employed, the product owner can also take on tasks associated with the product owner&#039;s strategic role, such as maintaining the roadmap, version planning, or delivering epics. Individual strengths and weaknesses should be considered when assigning tasks. Crucially, the department head must designate a responsible person for all pending tasks.<\/p>\n<p>The role of the (operational) Product Owner can be a part-time job. In this case, the (operational) Product Owner can also work within the development team. However, they may not simultaneously serve as a Scrum Master (conflict of interest).<\/p>\n<h3>Holistically agile with product management<\/h3>\n<p>The central mission of a product manager is to represent the customer&#039;s voice in product development and to ensure that the &quot;right&quot; product is developed.<\/p>\n<p><strong>The advantages of the product management role at a glance:<\/strong><\/p>\n<ul>\n<li><strong>The Product Owner is relieved of strategic responsibilities. <\/strong>This allows him to concentrate more on the operational organization and support of the development work.<\/li>\n<li><strong>Strategic topics are not neglected.<\/strong> This danger exists when a Product Owner is overloaded by too many different tasks.<\/li>\n<li><strong>They act strategically, instead of just reacting tactically.<\/strong>. This is how you can maintain a sustainable competitive position.<\/li>\n<li><strong>The product manager knows the market and the competition.<\/strong> New customer needs and trends can be immediately incorporated into the development goals.<\/li>\n<li><strong>The product manager provides economic justifications in the form of business plans.<\/strong> for the development of components or complex functions. This facilitates the prioritization of required functional improvements.<\/li>\n<\/ul>\n<p>As shown above, traditional development methods can be systematically transformed into agile ones. Be consistent and don&#039;t do it half-heartedly \u2013 design all your development processes to be agile. For software and for hardware.
